Connecting ad spend to revenue in B2B SaaS

By storing an identifier with every lead and sending qualified CRM stages back to the ad platform. The identifier is usually the ad click ID or the lead's hashed email. Once each stage is sent back, spend can be reported as cost per sales-qualified lead (SQL), pipeline and revenue by campaign. In a 2026 audit of 104 Google Ads accounts, 91% had no click ID reaching the CRM before the fix.

The short answer

Store the click ID with each lead, send qualified CRM stages back to the ad platform and report cost per SQL.

Key number

91% of audited Google Ads accounts had no click ID reaching the CRM before the fix.

Watch out for

Import windows. A deal that closes after the window cannot be sent back, so send earlier stages too.

First step

Click a live ad, submit the form and check that the CRM record shows the click ID.

How can a B2B SaaS company connect ad spend to revenue?

With a loop of four steps that runs every day. The ad platform knows the click and the cost. The CRM knows which leads became deals. The loop joins the two.

Step What happens Who owns it
1. Capture The click ID or email is saved with the lead record Website and RevOps
2. Qualify Sales moves the lead to SQL, opportunity or closed-won Sales
3. Send back Each stage change goes to the ad platform with the identifier RevOps, through an integration or upload
4. Report Cost per SQL, pipeline and revenue are reported by campaign RevOps and marketing

Google Ads Help describes the purpose of step 3: offline conversion imports let an advertiser "measure what happens in the offline world after your ad results in a click or call to your business."

What does it cost when ad spend is not connected?

A large share of the budget, spent on leads that never qualify. Without the loop, ad platforms can only optimize for form fills, and most form fills do not become buyers.

The 2026 audit put numbers on it.

  • 78% of form fills never reached the SQL stage. Bidding trained on form fills was learning from the wrong people.
  • Performance Max cost $2,140 per SQL in accounts without offline conversions, and $620 in accounts with them. These are two groups of accounts, not one account before and after.
  • Five of the seven causes of waste were measurement failures, including no click ID in the CRM and bidding on form fills.

After a 90-day fix across the dataset, average waste fell from 34.0% to 11.0% and cost per SQL fell 62%, from $1,267 to $487.

Which CRM stages should be sent back to the ad platform?

Each stage as its own conversion, with bidding pointed at one. Google's guidance is to create "a separate conversion action for each stage of the funnel" and, usually, to bid to one stage only.

CRM stage Role in the ad platform Reason
Form fill Secondary, for reporting Volume only
Marketing-qualified lead Primary while SQL volume is low Reaches bidding thresholds sooner
Sales-qualified lead Primary once volume allows Closest stage that arrives in time
Opportunity Secondary, with a value Pipeline by campaign
Closed-won Secondary, with deal value Revenue by campaign

Volume decides the bidding stage. Google's lead generation guidance for Performance Max asks for a goal with at least 15 conversions in the last 30 days. The step-by-step setup is in how to send CRM stages to ad platforms.

What are the import limits on each platform?

Each platform sets its own identifier and deadline. These are the documented rules.

Platform Identifier Time limit
Google Ads, click ID import Google click ID (GCLID) 90 days after the click
Google Ads, enhanced conversions for leads Hashed email or phone 63 days after the click
LinkedIn Ads Hashed email and other identifiers, sent through the Conversions API Events from the last 90 days, per HubSpot's documentation
Microsoft Ads Microsoft Click ID (MSCLKID) 90 days after the last click
Meta Ads Meta Lead ID Stage within 28 days of the lead

The limits explain why closed-won alone is not enough. The waste audit cites a median sales cycle of 84 days, so many deals close after the window has shut. An SQL is marked much sooner and lands inside it.

Can HubSpot send stages to ad platforms without code?

Often, yes. HubSpot can create ad conversion events from lifecycle stage changes and sync them to Google, LinkedIn, Meta, Microsoft and ChatGPT ads. The number of events depends on the plan: 5 on Marketing Hub Starter, 50 on Professional and 100 on Enterprise.

Two rules from HubSpot's documentation shape the setup.

  • Only stage changes after the event is created are counted. Events should be set up before a campaign launches, not after.
  • The Google version uses enhanced conversions for leads. The contact needs a Google click ID value or shared contact data to be matched.

A developer is still needed when the website form drops the click ID before it reaches the CRM, or when the CRM is custom.

Which metric should replace cost per lead?

Cost per SQL, with pipeline and revenue alongside it. In The Paid Ads Pipeline Disconnect study of 1,412 ad variants across 96 accounts, cost per SQL correlated with pipeline at 0.71. Cost per lead correlated at 0.23 and click-through rate at 0.09.

The same study found that in 43% of A/B tests, the ad with the higher click-through rate produced fewer or costlier SQLs. Choosing ads on clicks often chose the wrong ad. How the credit is then split across channels is covered on the attribution page, and the stage rules behind an SQL on the funnel stages page.

Frequently asked questions

What is offline conversion tracking?

Offline conversion tracking sends events that happen outside the website, such as a lead becoming sales-qualified or a deal closing, back to the ad platform. It matches each event to the original click using a click ID or hashed contact data, so bidding and reports can use real sales outcomes.

What is a GCLID and why does it matter?

A GCLID is the Google click ID, a code added to the landing page URL when someone clicks a Google ad. Saved with the lead in the CRM, it lets a later SQL or deal be matched to the exact click, keyword and campaign. Without it, or hashed contact data, Google Ads cannot learn from sales outcomes.

How long does it take to connect ad spend to revenue?

The 2026 B2B SaaS Google Ads Waste Report describes a 90-day plan, with click ID capture and offline conversions in days 8 to 30. Google also asks for daily uploads for one to two conversion cycles before a new conversion action is used for bidding, so results take several weeks to show.

Should small B2B SaaS companies bother with offline conversions?

Yes, at least for reporting. A small account may not reach the volume needed to bid on SQLs, but it can still see cost per SQL by campaign. That alone shows which campaigns produce pipeline and which produce only form fills, and it prepares the account for bidding later.

What if deals close after the import window?

Send earlier stages that close inside the window, such as SQL or opportunity, and keep closed-won for reporting. Google accepts imports up to 90 days after the click with a click ID. Deals that close later can still be tracked in the CRM, even if the ad platform never receives them.
